A global retail brand needs a local employer

H & M Canada

In early 2015, retail competion was heating up for H&M Canada with new market entrants like Target crossing the border from the US and brands such as UNIQLO, the Printer Group and Joe Fresh all expanding.

H&M is one of the world’s largest fashion companies – a global, dynamic and customer-focused workplace that employs 148,000 people across the world. H&M’s business concept is to offer fashion and quality at the best price in a sustainable way. The retailer currently offers customers inspiring shopping experiences in 61 markets, as well as through a growing shop online.

In early 2015, retail competition was heating up for H&M Canada with new market entrants like Target crossing the border from the US and brands such as UNIQLO, the Primer Group and Joe Fresh all expanding. In order to attract – and keep – the best Canadian retail talent, H&M wanted to ensure they were standing out as a preferred place to work amongst their key talent segments. At the same time, H&M Canada was focused on their journey as one of Canada’s best employers. Engagement results were strong overall; however, like many companies there was an opportunity to listen as an employer and communicate with teams in a more impactful way. Employee feedback was leveraged to ensure people felt recognized and appreciated by various levels of the company.

H&M Canada’s recruitment efforts were spread across a variety of channels including job fairs and advertisements with results lacking consistency. Laura Hammond, Country HR Manager for H&M Canada said:

“With a variety of recruitment channels to choose from we were constantly trying new tools to attract qualified candidates. Spreading our recruitment dollars across a variety of platforms yielded inconsistent results in terms of number and quality of applicants. In partnering with employer brand consulting firm Blu Ivy Group, we were able to align their holistic approach to employer branding by driving engagement, communications and talent attraction in a way that went beyond typical recruitment methods.”

Our Approach

H&M Canada partnered with Blu Ivy Group to conduct employee value proposition research, identify opportunities to better align the employee experience and then build the activation and communication strategy. Internal talent from across Canada participated in workshops and interviews with management and leaders brought additional perspective to marry the perceptions of employees with the business strategy. External research was conducted to better understand how H&M Canada was perceived as an employer, as well as their behaviours and preferences as job seekers

H&M Canada integrated the local EVP work into their existing recruitment campaign for the Canadian markets after the initial launch to take full advantage of the shared opportunity (see figure 1) . It was important to position the employee value proposition as an authentically Canadian message that would resonate with employees and local talent. In order to drive brand 1

How it came to life

Digital and social.

With a strong customer fan following on social media platforms like Facebook and Twitter, H&M Canada had an opportunity to harness the social space to externally introduce social media content (see figure 2 and 3) . Custom content featuring employees and their stories was developed and shared across social media channels.

The key element of the employee value proposition was to ensure that internal and external talent shared a consistent understanding of what makes H&M Canada unique as an employer and a great place to work.

Recruitment marketing

HR and recruitment materials were updated to reflect employer brand messaging, inclusive of offer packages and refreshed career booths. Recruitment networking events were launched at local venues close to retail outlets, called “Interview Us”. Talent was encouraged to come in and ask questions of H&M, instead of the traditional job interview. This refreshed approach drove high participation and yielded a significant improvement in the quality of candidates being considered.

Thought leadership marketing

The external launch included media coverage in one of the country’s largest newspapers. In the media, the storytelling came from Country Manager Toni Galli as it is critical to show that employer branding is an effort driven from the highest levels of the organization. H&M Canada prioritized public speaking opportunities for the Human Resources Manager in order to further share the employer brand story at a number of HR and retailer events. Attendees were brought along the employer brand journey and shared in what the initiative has meant to the organization and its people.

The internal activation plan

H&M Canada wanted the buy-in from their staff since they are their strongest brand ambassadors. In addition to being the stars of the employer brand work, staff needed to participate in the metric success of the campaign. Employees were asked to support their co-workers and help take the social media exposure to a new level by liking and sharing posts – this didn’t require any convincing. The teams were excited and felt honoured to see themselves and their friends on the official Facebook and Twitter page of H&M Canada.

Employees not only engaged and shared the employer brand content, but they began to co-create content along the same theme. Instagram was a preferred channel for employees to share photos and comments about their work experience and a high percentage of the team got involved (see figure 3)!

What we learned

Tremendous success with social media.

The foundational work conducted by H&M Canada prior to the employer brand launch was the critical piece to inform their overall efforts. H&M was able to craft social media content to resonate with the right people by utilizing candidate research insights to understand what matters most to key talent segments, how they looked for work and what social media platforms they used.

Internal sentiment and results

Employees absolutely loved being part of the employer brand content and marketing strategy. The team began sharing and liking the content actively online. The engagement with employer branding content illustrated that fans and followers were taking an active interest in this content. The team began to create their own employer brand content on their favourite social channels, lending additional authenticity to the work.

Business Impact

Today, employees are more engaged, the content is differentiated and compelling, and receiving significant awareness in the Canadian retail industry.

Key learnings from H&M Canada

It’s important to recognize the difference and fluidity between employer branding and recruitment and. H&M Canada saw the value in opening themselves up to the general public in a new and exciting way that was fundamentally rooted in research.

They took the time to listen to the perspectives of employees from across the country and reflect on their values as an organization to continuously attract top talent. By building a holistic activation with a strong call to action, not only can internal and external talent understand the unique opportunities H&M provides, but from a business perspective, clear metrics can be extracted for analysis.

"What interests me most about your company is that there are so many options when it comes to career growth. Ideally, I would like to earn my way into a Territory Sales role, then a Regional Manager position. Eventually, a Director of Sales or Marketing position would be ideal. Of course, I understand that this will take many years of dedication and hard work."

"I am interested in a variety of paths with your company. I love that your team members are encouraged to develop within their roles, or to move on to new roles and responsibilities in different parts of the organization, across any of the H&M brands. 12. At H&M, we pride ourselves on being resourceful. When have you been able to resolve a problem in your workplace?

Problem-solving and dispute resolution are fundamental skills to possess. Display to H&M that you are capable of problem-solving within the workplace.

"In my most recent position we had a consistent problem with employees showing up late for their shifts or calling in sick at the last minute. Rather than the typical documenting and reprimanding style, I decided to track the results of an accountability reward system. For 180 days, my employees received a reward for coming to work 10 minutes early. Also, for every month with zero sick days, a bonus was added. In the end, we awarded those with perfect attendance a $600 bonus. The bonuses cost us less money than the cost of lowered productivity due to absent employees. The program was a success, and upper management chose to keep it implemented for another six months. We will re-assess at the end of the fiscal year, but it seems to be working very well. If I were to be hired, I'd bring that same sense of problem-solving and positive reinforcement to the H&M team."

"Currently as assistant manager, I resolve problems on a daily basis. The most recent resolution process I was a part of included a customer complaint about an allergic reaction to one of our products. I was able to resolve her concern by listening to her, apologizing, issuing a refund, and offering a replacement product. I am no stranger to dispute resolution, problem-solving, and creative customer service, and I believe my approach would be in-line with the energetic and resourceful approach H&M espouses."

13. At H&M, we pride ourselves on being nimble and able to adapt to changes within a complex business environment. Tell me about a time when you have had to shift your priorities in response to sudden changes.

The interviewer has given you a clue - H&M wants its employees to be nimble. Assure the interviewer that you can respond professionally when it comes to sudden changes. Be as specific as you can, but below are some examples to guide your thinking:

"In my current role, our sales goals can change frequently based on marketplace behavior or trends, and sometimes this happens at the last minute. I have been able to adapt very well to these frequent, sudden changes, and to respond with creativity."

"This really speaks to the heart of what it means to be successful in the consumer marketplace. I believe in making sound plans, but also being prepared to abandon those plans based on last-minute changes in circumstances. For example, I may plan to spend an afternoon checking inventory, but if one of my top customers comes into the store with an urgent need, I'll let my plans go in order to help her."

14. Teamwork is important to us at H&M. Why do you consider yourself a team player?

Working well on a team requires you to have solid interpersonal skills and self-awareness. Share a few of your best qualities that make you a team player.

"In my current role, I occasionally need to spend additional time mentoring and coaching new employees to ensure they fit in with the team. This responsibility creates a tighter timeline for other important deadlines; however, I see that the end goal is to create a well-oiled machine and that cannot happen without everyone being equally trained. I would bring this same commitment to team development to this position at H&M."

"I have always considered myself a team player; I enjoy the interactions and positive energy a team environment creates. My favorite team environment was at my last company. The energy was incredible, and I believe the customers took notice. I hope to create the same environment here at H&M."

15. At H&M we encourage our customers to create their own style. How would you describe your personal style?

Having your own personal style is very important in fashion. Talk to the interviewer about how you define your style and what it means to you.

"I would describe my personal style as 'sloppy chic' because I love large cable knit sweaters paired with leather leggings and a pair of great booties. My personal style is important to me because it's an expression of my mood on a day to day basis. It's how I can best express myself."

"I think it's important for everyone to have their own personal style and wear what they feel most comfortable in. If I could describe my personal style I would say it's ladylike with a touch of bohemian. My style icons include Kate Middleton and the Olsens."

16. Do you consider yourself to be more creative or analytical minded?

Whether you consider yourself creative, or analytical - assure the interviewer that you are capable of providing both to the employer, if hired.

"I lean more towards being creative minded; however, I am very capable of being analytically minded as well. I feel this greatly helps me with my management skills as I am a creative yet well organized leader."

"I am more analytically minded; however, I do have a creative flair as well. The factors that make me analytically minded are my desire to get to the bottom of things. I am curious about process, and motives. I like to dig deeper than the surface of things."

17. The fashion industry is fast paced and unpredictable. Your work schedule may reflect that unpredictability. Are you flexible in your schedule?

Assure the interviewer that you are capable of working an unpredictable schedule. If you have any restrictions in your schedule, this is a good time to talk to the interviewer about it.

"I am happy to make myself available for work most times, including evenings, weekends, and holidays. I do have an evening course for the next 8 weeks on Thursdays; however, that is the only restriction currently on my schedule."

"I have a few restrictions in my schedule; however, I am happy to accommodate most days. I am unavailable to work on weekends but from my research I believe you are closed on weekends anyways. Could you share with me the hours expectations for this position?"

18. How do you stay on top of trends in the fashion industry?

Fashion is always changing and trends change faster than any other industry. Talk to the interviewer about the ways in which you stay in tune with new and top trends.

"I stay on top of trends through reading high fashion magazines and browsing sites like Pinterest and Instagram. I also follow a few design houses and fashion bloggers on a variety of social media platforms."

"My favorite place to stay on top of fashion trends is Instagram. I follow a multitude of trend setters, designers, and stylists. I find it easy and fast to scroll through the feed and see what others are wearing, and talking about."

19. At H&M we offer many areas of opportunity and growth. Where would you like to see your career in the next 3-5 years?

Everyone wants to see growth and opportunity in their career. Share with the interviewer the ways that you want to grow with H&M over the next few years. Assure the hiring manager that you are willing to work hard for growth opportunities.

"Over the next few years I would like to grow into a management function with H&M. I am willing to prove myself and do what it takes to get there. I'm encouraged by the fact that, for those who are passionate about exploring new opportunities within the H&M group, career possibilities seem endless."

"Ideally, 5 years from now, I would love to see myself growing into a more prominent leadership role within your organization. My career interests align very nicely with H&M's goals, which helps me to see a great long term fit here. I understand that employees are encouraged to to develop within their roles, or to move on to new roles and responsibilities in different parts of our organization, across any of our brands."

20. Our industry is fast-paced, competitive, and stressful. How do you cope with high levels of pressure?

"I have been working in fast-paced, stressful environments for the past 10 years. When I am under pressure, my performance is the best. It's like a runner's high for me. My current references will attest to my strong ability to perform under pressure."

"I handle stress very well and when you call my references, they will attest to this fact. When I am under pressure on the job, I focus on the task at hand and make sure to not get distracted. Staying on deadline is very helpful and I will delegate when necessary to alleviate some stress."

21. Have you progressed in your career as you have expected?

Career progression can be a touchy subject, especially if you feel that your career hasn't progressed as well as you would have liked. Talk to the interviewer about your career progression and what you would like to see in the future.

"Overall, my career has progressed a touch slower than I would have liked. I have held a couple of positions that didn't offer the growth and learning that I was expecting; however, I have bounced back nicely. I feel that this particular position would take my career exactly where it should be for my level of education, experience and ambition."

"I love this question, and I can't imagine that there are very many people who can say that their career has progressed exactly as expected. And if they can say that, it tells me they haven't taken very many risks or disrupted the status quo. Because of my entrepreneurial approach in general, I'm open to new opportunities and willing to take risks in order, ultimately, to enjoy greater success. When you approach your career in that fashion, you never know where it will take you - except on to greater challenges and success."

22. How is H&M's diversity and inclusion strategy expressed in our "Be Yourself" approach?

Assure the interviewer that you've done your research into how H&M seeks to create a diverse and inclusive environment within the company. Also show how this approach resonates with your own values.

"It's very freeing, as an employee, to be told that it's OK to be yourself. 23. What can you tell me about H&M's expansion strategy?

Display to the interviewer that you not only understand the fashion side, but can also speak to the business side of working for H&M. Review the H&M website in advance of your interview so that you can speak in general terms about H&M's expansion strategy.

"I love how H&M continues to grow; it seems that the expansion strategy is designed for the long-term and will take place through your different brands, each with its own unique identity. From what I've read, H&M continues to roll out online globally to all existing store markets as well as to other markets. In spring 2018 the online expansion continued into three additional markets: India, via franchise to Saudi Arabia and the United Arab Emirates. This represents tremendous continued growth potential for the entire H&M family of brands."

"I believe H&M's expansion strategy is moving along at a fast pace, based on my research in preparation for this interview. For full-year 2018 the H&M group plans to open approximately 380 stores and close 140, resulting in a net addition of around 240 new stores for the year. It seems like H&M focuses its growth on quality and sustainability in existing markets as well as in new countries. I find this kind of ambition exciting and refreshing, and I'd like to be part of it."

"You should hire me for this position because I can guarantee you that nobody else has followed your brand as closely as I have. I am passionate about fashion and see this as much more than just a job. Working for H&M would change my path and I plan to make a positive impact immediately; I believe I have the kind of work ethic that reflects the H&M values."

"In addition to my recently acquired degree in Fashion Design, I also have a background in film. I am a world traveler as well. These 3 factors combined, make me an incredibly well-rounded candidate who will offer you a perspective and insight that others cannot."

25. When did you realize that you wanted a career in fashion?

The interviewer would like to know what led you to a career in fashion. Talk about your passion for the industry and where it all started. You can draw on some personal points but try to keep your answer brief and to the point.

"I have had an interest in fashion ever since I was a child. I would create outfits for my dolls and do fashion shows with my friends. My passion for the industry has been present from the beginning."

"I realized in my teens that fashion was so much more than just the clothes you wear. In 9th grade I did a presentation on the evolution of fashion. The research I conducted really opened my eyes to the statements that designers make through their collections. I was hooked!"

26. H&M wants to know how to motivate you. What work situations excite and motivate you?

Every hiring manager wants to know how to keep you best motivated and excited about the job. Talk to the interviewer about what excites you and keeps you happy at work.

"I have a healthy competitive edge, even if its a personal competition. For me, I am excited and motivated by winning, whether that be winning over a new client, exceeding my KPIs or being recognized for a job well done. I am also motivated and energized by a strong team that supports and challenges one another - I want to use my drive and ambition to set H&M's business in motion."

"I get excited when new challenges are presented in the workplace. This could include a new program, a new customer initiative, a sales contest, or even the training of a new employee. A fresh problem to solve or a fresh obstacle to conquer is highly motivating and exciting for me. In addition, I'd like to be able to have a lot of fun while achieving great results together with great people whom I respect and admire."

27. What can you tell me about H&M's sustainability policies and strategy?

The interviewer would like to know that what you've learned about H&M's social and philosophical stances in preparation for this interview. Take the time beforehand to do a little research; much of this information is available on the H&M website.

"First, I love that you have a position at H&M specifically devoted to sustainability - your Head of Sustainability. From what I've researched, I can see that the H&M group has a very strong history in sustainability. I love that your vision is to use your size and scale to lead the change toward a circular and renewable fashion industry, all while being a fair and equitable company. That's the kind of company I'd like to work for."

"I find H&M's sustainability policies and vision very impressive and very attractive. I remember reading that your head of sustainability has said that a company like H&M, with its size and scope, has a responsibility, as well as a great opportunity to lead the change toward a more sustainable fashion and design industry. I love that H&M wants to take the lead in the sustainability space. Even though you admit you don't have all the answers right now, your sustainability strategy is based on 3 ambition areas: 100% Leading the Change, 100% Circular & Renewable and 100% Fair & Equal. It's a long road, but I believe H&M is headed in the right direction."
